Diagnose

Every engagement begins with an honest, independent look at the business. Sarn Group examines commercial performance, the sales operation, operational structure and market positioning, and listens carefully to the leadership team, and often to the wider team and to customers as well. The aim is to get past assumptions and surface what is genuinely going on, including the things that are difficult to see from inside the business.

A clear, evidence-based picture of where the business stands, where growth is and is not coming from, and what is really holding it back.

Clarify

A diagnosis is only useful if it leads to focus. In this stage, Sarn Group works with the leadership team to turn what the diagnosis has revealed into a small number of clear priorities. Competing demands are weighed, what the business is genuinely trying to achieve is agreed, and a shared definition of success is set, so that everyone is working towards the same thing.

A short, clear set of agreed priorities and measurable objectives that the whole leadership team understands and believes in.

Design

With priorities agreed, the work turns to building the plan: the strategy, the structure, the processes and the specific actions needed to deliver it. Everything is designed to be practical, affordable and realistic, and it is shaped with the people who will have to deliver it. The output is a plan the business can act on, not a document that sits on a shelf.

A practical, structured plan with clear actions, sequence and ownership, ready for the business to deliver.

Deliver

This is where careful preparation pays off. Sarn Group works alongside the team to put the plan into practice, keeping momentum, solving problems as they arise, and supporting leadership accountability. Crucially, Neil helps hold the plan steady when the pressure of day-to-day business pulls against it, which is the point at which most change quietly stalls.

Sustain

The final stage makes sure the change holds. Sarn Group embeds the performance discipline, the operational rhythm and the habits that keep the new way of working in place, and makes sure the team genuinely owns it. The measure of success is a business that is stronger and self-sufficient, not one that depends on Sarn Group's continued presence.
